AEO 07 AEO Isn’t a Tool Problem. It’s a Content Strategy Problem.

Some version of this conversation is going to happen at every legal tech company over the next year. The marketing team recommends buying HubSpot AEO, or the standalone version, or a competing tool. The executive team approves the budget. The team spends a month configuring the tool, running the dashboards, and presenting the first set of visibility reports. And then nothing happens — not because the tool failed, but because buying the tool was never the actual work.

What HubSpot’s own playbook actually says

This is not a contrarian position against HubSpot; it is the position HubSpot’s own partner playbook explicitly takes when you read it carefully. The playbook says, in essentially these words, that recommendations only matter when you act on them, that citation analysis only helps if you can earn citations on the right sources, and that content actions only work when the underlying content is good.

The AEO product is a measurement and execution layer. It does not produce content credibility, narrative consistency, or earned third-party validation. Humans produce those, with strategy, over time.

Buying the tool without doing that work is a category mistake, and the unfortunate truth is that most companies will make exactly that mistake in the next eighteen months.

Why the tool-first mistake feels rational

The mistake is not stupid; it is structurally encouraged by how marketing operations evolved over the last decade. Marketing automation systematized email. Analytics platforms systematized measurement. Content management systems systematized publishing. The pattern feels natural: when a new discipline emerges, buy the tool that systematizes it and the discipline follows.

AEO breaks this pattern. The tool is the easy part. The hard part is the content-strategy work that produces the credibility AI tools cite, and there is no tool that produces that work for you. Companies that hire an agency expecting to outsource the tool operation while keeping strategy in-house will discover, six months in, that the strategy was the work and they have not been doing it.

What the content strategy work actually looks like

In plain terms, AEO requires:

  • Original analytical writing that takes a defensible position on questions buyers care about
  • Sustained presence on the third-party platforms where your category gets discussed
  • Earned coverage from publications and analysts whose authority AI tools weight heavily
  • Consistency across your website, your founders’ LinkedIn, your case studies, and what communities say about you

None of this is fast. None of it reduces to a tool feature. All of it is the kind of work that distinguishes companies who win their category from companies who tread water. AEO measurement just makes the distinction visible faster than it used to be.

What this means for the next eighteen months

The legal tech companies that win the AEO discipline will not be the ones with the best tool configuration. They will be the ones who recognize that the tool is a measurement layer and the strategy is the work — and who therefore either build the strategic capability in-house or partner with someone who has it.

The middle path, where the tool gets bought and the strategy never gets developed, is the most common path and also the least productive. If you are evaluating an AEO investment and the conversation is mostly about which tool to choose, you are having the wrong conversation.

The right conversation is whether your team has the capacity to do the content and citation work the tool will measure. If yes, the tool is straightforward to procure. If no, it will produce reports confirming what you already suspected, and the budget will eventually get cut.
